1. Select an Executive-Level OKR

Choose one company-level Objective that an executive team might set:

Example Executive OKRs:

  • "Achieve $10M ARR by end of year"
  • "Expand into enterprise segment with 50+ new enterprise customers"
  • "Improve net revenue retention to 120%"
  • "Establish market leadership in [category]"
  • "Reduce customer acquisition cost by 25%"

Write down the Objective and 2-3 Key Results that would measure its success.

2. Identify the Marketing Contribution

Answer: How can marketing specifically contribute to this executive goal?

Examples:

  • For "Achieve $10M ARR" → Marketing can generate qualified pipeline to support sales targets
  • For "Expand into enterprise" → Marketing can create targeted ABM campaigns for Fortune 500 accounts
  • For "Improve NRR to 120%" → Marketing can drive product adoption and upsell/cross-sell campaigns

3. Create a Marketing Initiative

Design a specific marketing initiative that supports the executive OKR:

Include:

  • Initiative Name: (e.g., "Enterprise ABM Program Q4")
  • Description: 2-3 sentences explaining what you'll do
  • Timeline: Start and end dates
  • Budget Estimate: Rough dollar amount
  • Team Resources: Who's involved (roles, not names)

4. Map to Marketing OKRs

Create a Marketing-level OKR that ladders up to the executive goal:

Format:

Marketing Objective: [Your objective]

Key Results:

  • KR1: [Measurable outcome]
  • KR2: [Measurable outcome]
  • KR3: [Measurable outcome]

Example:

If the executive OKR is "Achieve $10M ARR", your Marketing OKR might be:

Key Results:

  • KR1: Generate $4M in marketing-sourced pipeline by year-end
  • KR2: Achieve 15% MQL-to-opportunity conversion rate (up from 10%)
  • KR3: Deliver 500 sales-qualified leads with average deal size of $25k+

5. Show the Connection

Complete this sentence:

"By achieving [Marketing Key Result], we directly contribute to [Executive Objective] because..."

Example:

"By achieving $4M in marketing-sourced pipeline, we directly contribute to the $10M ARR target because this represents 40% of the required pipeline, assuming a 25% close rate."

6. Identify Dependencies and Risks

List 2-3 dependencies or risks:

  • What do you need from other teams?
  • What could prevent success?
  • What assumptions are you making?
