Develop a comprehensive segmentation strategy for your B2B SaaS company that will form the foundation of your personalization efforts. By the end of this exercise, you'll have clearly defined segments with prioritized personalization tactics.

Instructions

Step 1: Brainstorm Potential Segments (10 minutes)

List all possible ways you could segment your customers and prospects. Consider:

Firmographic segments:

  • Company size (employees, revenue)
  • Industry/vertical
  • Geography
  • Technology stack

Behavioral segments:

  • Product usage patterns (power users, occasional users, inactive)
  • Feature adoption (which features they use/don't use)
  • Engagement level (email opens, website visits, support interactions)
  • Lifecycle stage (trial, new customer, mature customer, at-risk)
  • Intent signals (visited pricing, attended webinar, downloaded content)

Value-based segments:

  • Customer tier (Enterprise, Mid-Market, SMB)
  • Revenue contribution (ACV, LTV)
  • Expansion potential (room to grow within product)

Use case/persona segments:

  • Job role (Marketer, Sales, Engineer, Executive)
  • Use case (what problem they're solving)
  • Team structure (solo user vs. team vs. organization-wide)

Action: Write down 10-15 potential segment ideas. Don't filter yet—just brainstorm.

Step 2: Prioritize Segments (15 minutes)

You can't personalize for everyone at once. Select 3-5 segments to focus on initially based on:

  1. Business value: Which segments drive the most revenue or have the highest potential?
  2. Size: Is the segment large enough to matter, but not so broad it's meaningless?
  3. Actionability: Do you have (or can you get) the data to identify and target this segment?
  4. Differentiation: Do these segments have meaningfully different needs or behaviors that warrant personalization?

Use this scoring framework:

Action: Score your brainstormed segments and select the top 3-5 as your initial focus.

Step 3: Define Each Segment Precisely (10 minutes)

For each priority segment, write a clear definition that includes:

  • Name: Clear, descriptive name
  • Criteria: Specific, measurable attributes (e.g., "Companies with 500+ employees AND in healthcare industry AND have completed onboarding")
  • Size: Approximate number of customers/prospects in this segment
  • Current state: How are they currently experiencing your product/marketing?
  • Goal/Opportunity: What do you want to achieve with this segment through personalization?

Example:

Segment Name: High-Value Enterprise Prospects

Criteria:

  • Company size: 1,000+ employees
  • Industry: Technology, Financial Services, or Healthcare
  • Engagement: Visited website 3+ times in last 30 days OR attended a webinar
  • Not yet a customer

Size: ~250 companies

Current State: Receiving generic marketing emails and see standard website. Sales outreach is not coordinated with marketing touches.

Goal: Increase demo booking rate from 5% to 15% through coordinated ABM approach with personalized messaging across all channels.

Action: Document detailed definitions for your 3-5 priority segments.

Step 4: Map Personalization Tactics to Each Segment (10 minutes)

For each segment, identify specific personalization tactics across channels:

Deliverables

Create a Segmentation Strategy Document that includes:

  1. Executive Summary: Brief overview of your segmentation approach and why these segments were chosen
  2. Segment Definitions: Detailed definition for each of your 3-5 priority segments
  3. Personalization Tactics Matrix: The table mapping tactics to segments and channels
  4. Data Requirements: List what data you need to execute this strategy (and identify any gaps)
  5. Success Metrics: How you'll measure if personalization to each segment is working
  6. Implementation Roadmap: High-level timeline for rolling out personalization to each segment (which comes first, etc.)

Reflection Questions

  • Which segments surprised you as high priority vs. what you initially thought?
  • What data gaps did you identify? How will you address them?
  • Which personalization tactics can you implement quickly (low-hanging fruit) vs. which require more infrastructure?
  • How will you prevent over-personalizing or making customers feel like you're tracking too much?
